What Is a KPI? KPI Examples for Digital Marketing and E-commerce

KPI stands for key performance indicator. It is one of a small number of chosen measures that show how close you are to a goal. An e-commerce site can measure hundreds of things: visitors, page views, clicks, add-to-basket. Those are metrics. KPIs are the few among them that answer the question "are we growing profitably this quarter"; revenue, marketing efficiency and the number of new customers, for example. Every KPI is a metric, but not every metric is a KPI.

The Difference Between a KPI and a Metric

A metric is anything that can be measured; a KPI is a metric tied to a goal and chosen for decision-making. Instagram follower count is a metric. If "increase followers by 20% in three months" is a goal, follower count becomes a KPI for that period. If the goal is "increase sales", follower count is not a KPI, because sales can fall while followers rise and nobody notices.

The practical consequence of this distinction: the KPI list should be short. A team with twenty KPIs is really looking at none of them. Four to seven indicators, each tied to a goal, each with an owner and a comparison value; the rest can sit in the report, not on the dashboard.

Vanity metrics
Impressions, reach, likes, followers, page views. They all go up and none of them makes money on its own. Making them KPIs keeps the team busy and the business in the same place. If a metric can look good even when the goal is not reached, it is not a KPI.

Four Properties of a Good KPI

Tied to a goal

Not "revenue" but "2.4 million TRY of revenue in Q4". Without a number, a period and a target, a KPI is only a metric.

Influenceable

It should change with the team's work. An exchange rate cannot be a KPI; a pricing decision that offsets currency-driven cost increases can.

Timely

A KPI learned at the end of the quarter does not drive decisions. Choose indicators that can be read weekly and leave time to intervene when they deviate.

The fourth property is a comparison value: the previous period, the same period last year or the target itself. "Conversion rate 1.8%" says nothing on its own; if last month was 2.3% there is a problem, if it was 1.2% there is progress.

KPI Examples for E-commerce

For a site that sells, the core set is built from six indicators. More are added depending on who is looking.

KPIHow it is calculatedWhich question it answers
Revenue and order countFrom the store platform, returns deductedAre we growing
MER (marketing efficiency)Total revenue ÷ total marketing spendIs the marketing budget paying off
CPA or CACSpend ÷ sales (or new customers)What does a sale or a customer cost
Conversion rateOrders ÷ sessionsIs the site turning traffic into sales
Average order valueRevenue ÷ ordersHow much do we sell per customer
Repeat purchase rateCustomers placing a second order ÷ all customersDo customers stay

One thing stands out: ROAS is not on the list. ROAS is a useful metric for comparing ad campaigns with each other, but weak as a business KPI; channel ROAS cannot be added up, and a high ROAS can lose money on a low margin. MER and CPA at business level, ROAS at campaign level. We explained this distinction in detail in the ROAS post and the ROI post.

KPIs for Lead-Generation Sites

In a business that collects forms, quote requests or phone calls, the sale closes in the sales team's hands, not in the panel; the KPI set changes accordingly. Cost per lead (CPL) is the first indicator but misleads on its own: a campaign collecting cheap, unqualified leads lowers CPL, not sales. So the second KPI is the qualified lead rate, the third is lead-to-sale conversion rate and time to close. Looked at together, a chain emerges like "marketing brings a lead for 400 TRY, 30% of those turn into meetings, 20% of meetings into sales; marketing cost per customer is 6,700 TRY", and the real KPI is that last number.

400 TRY
cost per lead
30%
qualified lead rate
20%
conversion to sale
6,700 TRY
cost per customer

KPIs for SEO and Content

The most common mistake on the organic side is the "ranking" or "total organic traffic" KPI. A click from someone searching your brand name is not an SEO success, it is an awareness success. The right indicator is non-brand organic clicks: the number of clicks in Search Console from queries that do not contain the brand name. The second indicator is the number of queries ranking on the first page; the third is the conversion rate of organic traffic or its contribution to revenue. For the content team, organic clicks per article and the rate of moving from that article to a product page are more useful than the question "is the article being read".

KPIs in the Agency and Client Relationship

KPI disagreements are common in businesses working with an agency: the agency reports ROAS and clicks, the business looks at the till. The solution is a shared KPI set written into the contract: MER and new customer count for the business outcome, CPA and conversion rate for the area the agency directly influences. Things the agency cannot control (stock, price, site speed) are kept out of the KPIs but shown in the report, otherwise the cause of a performance drop turns into an argument.

Tip
Write an "owner" next to every KPI. If it is unclear who will look when conversion rate drops, nobody will. The owner is not the person who calculates the metric but the first person called when it deviates.

How Many KPIs Should Be Tracked?

The number of indicators a team can watch at once is limited. Where twenty numbers come to the weekly meeting, nobody looks at any of them; three to five KPIs, each with a clear owner, and let the rest sit in the panel as supporting metrics. For someone managing the ad budget, ROAS, cost per sale and conversion rate; for a store manager, turnover, average basket and return rate are a sufficient start. As the number of KPIs grows, which one takes priority becomes unclear; when two KPIs conflict (protect ROAS, grow sales), the decision should have been made in advance.

How to Set a KPI Target

A target is derived from past data and margin, not from thin air. A site with a 1.9% conversion rate in the same period last year needs a concrete reason to target 4% this year. The sensible method has three steps: work out the last 12 months' value and its seasonality, estimate the effect of planned changes (a new payment method, site speed, campaign calendar), set the target on top of those two and review it every three months. For CPA and CAC targets, the starting point is margin: if gross profit per product is 360 TRY, a 400 TRY CPA target means a loss unless there is repeat purchase.

  • Every target has a period next to it: "2.2% conversion rate, end of Q1"
  • Every KPI has an owner and a comparison value
  • The list is limited to 4–7 indicators; the rest go in the report
  • Vanity metrics (followers, impressions, likes) are not on the KPI list
  • Targets are derived from past data and margin, reviewed every three months

Seeing KPIs on one screen with comparison values is a dashboard's job; we explained how to build one in the dashboard post. In AdsLuma, because ad, GA4, Search Console and store data sit side by side for the same period, KPIs such as MER, CPA, conversion rate and non-brand organic clicks are read without switching panels; once target ROAS and CPA are entered, deviations show in colour.

Frequently Asked Questions About KPIs

What does KPI mean and what does it stand for?

Key performance indicator. One of a small number of chosen measures that show how close you are to a goal.

What is the difference between a KPI and a metric?

A metric is anything that can be measured; a KPI is a metric tied to a goal and chosen for decision-making. Follower count is a metric; if there is a goal of "20% follower growth in three months", it becomes a KPI for that period.

How many KPIs should a team have?

Between four and seven. Each should have a target, an owner and a comparison value. More than that scatters attention; detailed metrics belong in the report, not on the KPI list.

What is the most important KPI for e-commerce?

There is no single answer, but MER (total revenue divided by total marketing spend) is the least misleading indicator at business level; it can be added across channels and is independent of panel attribution rules. CPA or CAC and conversion rate next to it form a sufficient core.
